Aggregator-led distribution, decision-moment conversion

A plan sized for a pre-seed team in Bangladesh: no paid acquisition budget assumed, founder-led sales first, and pilots that double as our missing evidence.

Beachhead ICP

  • Bangladeshi commercial importer, based in Dhaka or Chattogram.
  • Imports at least monthly — most often from China or India.
  • 5–100 staff; no in-house trade compliance function.
  • Receives proforma invoices and quotations as PDF or phone photo.
  • Owner or procurement lead makes the buy decision directly.

Deliberately out of scope for now

  • One-off or personal importers — no recurring need.
  • Large conglomerates with an in-house compliance team — long sales cycle, wrong first customer.

Acquisition channels and sales motion

Indenting houses and C&F agents

Motion: Partner-led introductions to their importer base.

Why it works: They already aggregate exactly our ICP and speak to them weekly.

Cost: Time, plus a future revenue-share to be negotiated.

Trade associations and chambers

Motion: Sector meetups and member demos.

Why it works: Concentrated access to regular importers in one room.

Cost: Time and membership fees.

Direct founder outreach

Motion: In-person visits in Bangla with a real invoice analysed on the spot.

Why it works: Highest conversion at pre-seed, and it produces the customer evidence we currently lack.

Cost: Founder time only.

Search and content

Motion: Bangla and English content on HS codes, duty calculation and landed cost.

Why it works: Captures intent-driven queries; slow but compounding.

Cost: Time; no paid budget assumed.

Source / note: No channel has been tested yet. Effectiveness is an assumption until the first cohort runs.

90-day execution plan

Days 1–30

Evidence

  • Run 5 real supplier invoices through LANDED with a licensed broker's numbers beside them.
  • Record 5 named importer interviews with written consent.
  • Publish the comparison artifact in the evidence area — only once the data is real.

Days 31–60

Pilots

  • Sign 3–5 unpaid pilots through indenting houses and direct outreach.
  • Instrument production analytics so usage claims can eventually be sourced.
  • Ship accounts and synced history if pilots ask for shared access.

Days 61–90

Willingness to pay

  • Set SME pricing from observed pilot behaviour, not from a guess.
  • Convert at least one pilot to a paid or committed plan.
  • Package the results into the SWC pitch as measured evidence.

This pitch pack contains no customer, revenue, partnership or accuracy claims. Where a number is not directly sourced, it is labelled as derived or as an assumption with its method shown. Prepared by TrendFlux Digital for Startup World Cup Bangladesh 2026. Last reviewed 27 August 2026.
